Feature Prioritization Quadrant Chart (Effort vs Impact)

An effort-versus-impact quadrant is the fastest way to sort a backlog in a planning meeting. Product managers draw it to justify sequencing; engineering leads use it to argue for cutting the bottom-right quadrant.

What this diagram shows

Mermaid numbers the quadrants counterclockwise from the top right: quadrant-1 is high effort and high impact (Plan carefully), quadrant-2 is low effort and high impact (Do first), quadrant-3 is low on both (Reconsider), and quadrant-4 is high effort and low impact (Avoid). Each point is Label: [x, y] with both values between 0 and 1, so CSV export at [0.2, 0.7] lands in the Do first quadrant.

How to adapt it

  • Replace the seven points with your backlog items; eight to ten is the practical maximum before labels overlap.
  • Swap the x-axis for Low cost --> High cost or Days --> Months when effort is measured in money or calendar time.
  • Rename the quadrants to your team vocabulary, for example Quick wins, Big bets, Fill-ins, Time sinks.
  • Score effort and impact in a spreadsheet first and paste the normalized 0 to 1 values so the chart reflects the group estimate.

FAQ

Why is quadrant-1 the top right and not the top left?

Mermaid follows the mathematical convention, numbering quadrants counterclockwise starting from the upper right. Label them explicitly, as this example does, so readers never have to remember the numbering.

Can point labels include a colon or parentheses?

No. The colon separates the label from the coordinates, and brackets are reserved for the coordinate pair. Write SSO login rather than SSO login (enterprise).
